We Close Only The Low Hanging Fruit

80% of your prospects will buy a solution similar to yours within 2 years of your connection, but not from you; your relationship-building, price breaks, marketing campaigns, etc. are irrelevant until they have their ducks in a row and are ready to bring in a solution.

Indeed: the time it takes buyers to manage changes they’ll face from bringing in your solution is the length of the sales cycle. And you’re not helping them manage the change.

A purchase is the last thing a buyer needs. But since sales only addresses the solution placement portion – the last steps – of a buyer’s journey, sellers have no control over the comprehensive change management issues that precede a solution choice.

We sit and wait, and are unfortunately out of control, as buyers: decide between an external solution, a current provider, or an internal workaround; get buy-in from all relevant touch points; manage any potential disruption. And so we close only the low hanging fruit when they call to buy after they’ve completed their behind-the-scenes elements – and we’re totally at effect of their timing.

It doesn’t have to be that way. It’s possible to enter earlier and help them address the many issues that must be handled between an idea and a purchase.

I developed Buying Facilitation® to manage that problem for my own sales team. It’s a decision facilitation tool that helps buyers address all decision/pre-sales issues they must address internally to get consensus and manage change. My clients with 8 figure solutions brought 3 year sales cycles down to 4 months; smaller solutions from, say, 6 months to one month, and avoided presentations and RFPs.

Buying Facilitation® employs a novel listening system, a new form of question, and uses the decision points of change to facilitate the pre-sales/decision/non-solution-related systems issues buyers need to manage before they can even consider buying anything. How Do Buyers Choose One Solution Over Another?

Your solution matches the buyer’s need perfectly. You like them, they like you, you’ve had coffee/a meal/a powerful meeting or two, and best of all they recognize they need your solution. And then they buy from someone else. Or not at all. Or it takes them much longer than they anticipated. What happened? Are they stupid? Did they lie to you? Are they stalling? Are they making an emotional decision?

Not stupid. Didn’t lie. No emotional decision making. Maybe the need shifted, or the two new members of the Buying Decision Team needed time to consider their buying criteria, or they were able to get a partial solution from a current vendor. As outsiders, we’ll never know for sure. But one thing we do know: The initial – and most time consuming – reason that a sales cycle takes the time it takes involves getting the right decision makers aboard to figure out how to manage any change involved. And only when all of the right folks are assembled can buyers understand their criteria for choosing a solution.

In fact, we’ll never know how buyers choose one solution over another so long as we’re using the sales model alone. Without adding some Buying Facilitation® components sellers have a tough time becoming part of the change management process that buyers must manage to not only implement the solution, but actually define their criteria for solution selection. Remember: buyers have a change management problem before they have a solution choice problem.

Buying Criteria

Here are some questions to recognize what buyers need in order to have the right criteria to figure out their solution selection process:

  • Has everyone who will touch the solution defined their criteria for what they seek to achieve from a new solution?
  • Is every person who needs to be on the Buying Decision Team included? Every person?
  • Do they know how they will implement the solution and ensure the new and old will work together?
  • How will they prioritize the timing and resource for bringing in a new solution to avoid disruption?
  • How will a new solution effect job descriptions, relationships, daily responsibilities and activities?

Generally, when we meet a prospect, they haven’t figured out all of the above and the full complement of people aren’t on board yet. Until they do, they can’t buy – regardless of how well our solution matches the need they discuss with us.

The choice of the actual solution is the very last thing the buyer does: until or unless there is appropriate buy-in and everyone who touches the new solution knows how to implement, and all change management criteria have been met, and everyone on the Buying Decision Team has similar buying criteria, they won’t buy – regardless of how friendly you are, or how well your solution meshes with their need. Indeed: they cannot understand the full set of parameters of their need until all of the right players are on board.

Think about making a purchase yourself. Well before you hand over your money, you’ve had to make internal decisions. Do you need X right now? Do you need to do Y first? How will your colleagues/family be involved? How will your behaviors change – and how much change are you willing to take on? Do you wait until a new version comes out? Do you need to have a handover or integration or learning curve between the old and new… and how will that get done? When do you have the time to research, change, discuss? Who do you want to get ideas/input from?

It’s not about the solution – until it is.

Help Buyers Facilitate Their Change Decisions

How do you plan on helping your prospects think through all of the issues they’ll need to manage prior to being able to buy your solution? How will you enter the conversation given that a prospect’s need and your solution are the last things they need? That’s why you’re currently merely closing the low-hanging fruit: you’re entering at the end of their decision making and not facilitating them through their change where most of the action takes place.

Buying Facilitation® is change/decision/systems focused and not a solution-placement model like sales is. But it will help you help buyers manage their change. They have to do this anyway – with you or without you and with just the sales model alone, you cannot be part of their change process. After all, if they have no road map to thinking it all through, it will end up being a long, messy process that will seriously bias the timing of the purchase and delay the sale. But you can help guide them through all of the ins and outs of making the necessary decisions and getting the right people on board.

Yes, it’s a different skill and focus than just using sales alone. But would you rather sell? Or have someone buy? The sales model places solutions; Buying Facilitation® facilitates the buying decision process. You need them both.

Practices for Professionals – Bring Options, Not Problems

What can you do to get better? Follow the masters.

I began this year in retrospect by reading a 60-year-old book on the masters of selling. The book, titled “America’s Twelve Master Salesmen,” was written and published by B.C. Forbes & Sons in 1953.

The book was based on the fact that each one of these master salespeople had one extremely powerful overriding principle or philosophy upon which his or her success was based.

Not that it was their ‘only,’ but rather were the words they stood for. For example: When you think of Martin Luther King – you think of “I Have A Dream.” He stood for those words. When you think of Patrick Henry – you think of, “Give Me Liberty or Give Me Death.” When you think of Richard Nixon – you think “I’m Not a Crook.” (and you’d be thinking wrong)

It is amazing how self-truths become self-evident truths after thirty or forty years of exposure – one way or the other.

Back to the book. Suppose you could adopt (or adapt) all of these master’s single best characteristic into your own set of capabilities. That would be power.

And so, to challenge your 2015 thinking, here are the master’s philosophies from 1953. And yes, I have added my own to the list – even though in 1953 I was a mere child.

  1. James A. Farley (corporate executive) Principle: Idlers do not last long. Starting as a door-to-door salesman, raising to Vice President of Sales for Universal Gypsum, and ultimately a board of director for several large companies including Coca-Cola, Farley believed that doing several things at once was the key to accomplishment. His secret was doing new things at the same time he was following up and building relationships. Often sending 100 letters a day, he was renowned for making and keeping friends.
  2. Max Hess, Jr. (retail store chain owner) Principle: Strive for a specific goals. Hess’s father used to say, “There’s no fun or excitement in just running a store. That way it’s drudgery. The fun and excitement come out of always figuring ways to stay ahead of the other fellow.” He believed in the stimulating power of keeping Hess Brothers forever exciting – exciting not only for the people who shop there but for those who work in the store. Hess made a business plan full of goals. And in a small town environment achieved big city results by working his plan every day, and having a happy army of people (his employees) helping him every step of the way.
  3. Conrad N. Hilton (hotel owner) Principle: Make them want to come back. “It is our theory that when a hotel is in the top-glamour category… you just can’t make it too luxurious. You heap it on. You never stop pondering the question, ‘What aren’t guests getting that they might be getting in the way of elegance and personal attention?’” Hilton knew that one hotel is like any other hotel. The difference is in how you treat the guests. All he asked of his employees was to be nice to people so they will want to come back. They have been coming back for nearly 100 years.
  4. Alex M. Lewyt (manufacturer of the Lewyt vacuum cleaner) Principle: Believe in your product and love it. So will the world! He was an engineer that was convinced he had built the world’s best vacuum cleaner. Advertised it before production was finished. Created a demand in the market with no product (a market vacuum if you will pardon the pun). When the cleaner finally emerged on the market, it was swept up (sorry again). Four million sales in four years. Lewyt said that having the best product is not enough. You must believe it’s the best, and share your passion through every marketing and advertising means.
  5. Mary Margaret McBride (radio broadcaster and columnist. Influencer of millions) Principle: Honesty is the best policy. “If I am convinced in my heart and mind that I’m speaking the truth, I approach the job as I would a sale — with zest and interest. And in my heart I know that I am actually performing a service on behalf of my listener — who is in reality, my customer. Honesty breeds loyal customers.” Her values made her a fortune.

Gitomer Note On Honesty: When you hear a corporate message like: “To serve you better…” or an employee says, “We’re doing the best we can…,” no matter how you want to defend those words, they’re lies.

The Orison Swett Marden quote: “No substitute has yet been found for honesty,” is a benchmark that everyone will read and agree with – yet very few will follow.
